邯郸第二中学“百日会战” 打造精细化管理校园

坐落在北湖湖畔的邯郸市第二中学,是邯郸市历史最为悠久的省级示范性高中之一。近年来,随着邯郸市基础教育的快速发展,市二中南北分治、基础设施相对薄弱的现状也曾一度将学校的发展置于瓶颈。迫于这种被动局面,“突破瓶颈,推动学校驶入发展的快车道!”成为全体二中人的迫切愿望。

2012年5月,在教育战线担任校长十余年的郭培钢走上了二中校长的岗位,在他的领导和全校教职员工的共同努力下,在短短一百多天时间里,二中实现了整体北迁,完成了两校整合,落实推进全封闭精细化管理模式,逐步构建“激情二中、快乐二中、和谐二中”的人文环境,用行动赢得了家长和各界群众的支持与好评。

统一思想、精神引领,共谋发展大计

上任伊始,郭培钢校长通过对二中的深入调研使他清醒的认识到:要使二中再创名校新风采,全体干部和教职工必须发扬讲团结、振士气,吃苦耐劳、埋头苦干的优良传统。为此,他要求全体干部坚持“勤政、廉洁、务实、创新”的作风,工作中做到“三讲”:讲效率、讲艺术、讲成效,管理上也要做到 “三讲”:讲制度、讲原则、讲程序。

对于干部,郭校长要求他们做人要心胸宽广,学会包容;做事要坚韧不拔,百折不挠。他是这样说的、更是这样做的——不论刮风下雨,他总是第一个到校迎接师生到来;晚自习,他会走过每一间教室;学生入睡了,他还会带领干部们深入宿舍关注孩子们休息的情况。

郭校长的以身作则、率先躬行引领了全体干部,大家“一个深入”、“两个带头”、“三个到位”,即“深入一线,高效办事”,“带头吃苦奉献、带头做好本职”,“管理到位、措施到位、督查到位”,成为了“素质过硬、团结协作、求真务实”的领导集体,感召着全体教职工,激发了大家的工作热情,形成了学校实现封闭式精细化管理的精神动力源泉。

改革创新、精细管理,建设和谐校园

为了进一步树立强校形象,郭校长上任不久,学校班子就做出果断决策,举校迁往北校区,整合南北两校资源。在这一决定上,校领导和全体教职工达成共识,明确了新时期办学思路:规模适度,精品发展,落实封闭式精细化管理。

为实现“严守规范、落实精细、追求精致”的管理目标,校领导班子大刀阔斧进行管理体制的革新。对中层干部实行目标责任聘任制,并大胆启用一批德才兼备、年轻有为的同志担任中层干部,对他们明确职责、放手任用,激活了这支队伍的活力。

学校在年级管理中推行扁平化管理模式,采取年级部主任负责制,给年级部主任以充分的选人、用人权。对年级部按岗位实行标准化管理、依生源落实目标管理,全年级教师目标一致、责任一致、利益一致,确保了教育质量的提高。

面对3000多名住校生,如何把封闭式管理做精做细,是摆在学校领导面前一个棘手的课题。为此,二中坚持“两手抓”,一手抓好学校基础设施建设,为学生创造良好的学习生活环境;一手抓常规精细化管理,做到“学生在校一天,精细管理24小时”,将学生一天的时间分时段合理有序安排,使全校学生行动统一、步调一致。

为把管理做深做实,郭校长带领全校教职工落实好“一线工作法”、“运动工作法”、“问题工作法”,在合校之初,郭校长每天亲自主持值班调度会,对当日值班人员发现的问题及时反馈解决,做到“一日事一日清”,保证了各个环节的“无缝隙对接”。

科研师训、名师引领,培养优秀青年教师

或许,与当今许多学校的气势恢宏相比,二中朴素的校园算不上“气派”,但二中人一直都坚信:一支优质的师资队伍是擎起学校优质教育的旗帜。

为避免教师“自由生长”,克服“基因差异”,郭校长上任不久就成立了二中“科研师训处”、“名师工作室”作为培养优质师资的专门机构。科研师训处因材施培、因材施评,以研究与反思并行,选拔与培养并重为发展目标,在教师的培养、选拔、任用、评价上做足文章,发挥好助推器的作用。

在二中的教师荣誉栏中,镌刻着一连串掷地有声的名字——省市特级教师10人,全国优秀教师3人,具有省劳动模范、省模范教师、省优秀教师、省师德标兵等省级荣誉的教师20余人,在一个依靠人才的时代,他们是学校最珍贵的财富。在这些名师的带领和指导下,一批青年教师已进入名师工作室培养档案,学校以学科为纽带、以团队为依托,逐步把名师工作室办成教师队伍建设的助推器,学校教育改革发展的加速器。

文化是具有感染力的,许多刚刚入校的年轻教师,很快倍受鼓舞,他们诚心诚意拜师求教、如饥似渴学习本领,不知不觉中,已走上了苦练内功、成就名师的行程。

春风化雨、润物无声,以实效德育撬动高效教学

与成绩一流的学校相比,进入二中的学生也许还有差距,如何把这些学生培养成 “一流”甚至“超一流”,促进他们的健康成长、长才,始终是二中全校上下思索和着力解决的问题。

在广泛交流的基础上二中的教职员工达成了共识:这些孩子差异的根本原因是没有养成良好的学习习惯和行为习惯。针对这一情况,郭校长提出:实施实效德育,帮助学生改掉坏毛病、坏习惯,进入良性学习状态,用实效德育撬动高效教学。

在“全员育人、全程育人、全面育人”方针指引下,二中建立起一支强有力的德育队伍,政教处、年级部、班主任、家长四位一体。细化管理,严字当头。从“讲文明、讲纪律、讲卫生、讲责任”的养成教育做起,全体班主任采取“确保优等生,争取希望生,培养特长生,鼓励后进生”的教育策略,利用每位学生的“闪光点”激发“增长点”,促进全体学生成长进步。

德育的根本问题是情感态度问题。二中合校后,通过多渠道、多形式切入学生情感,使学生在封闭的校园环境中释放青春的热情。学生会发挥自我管理、自我激励职能,成立了形式多样的学生社团,成为发挥文化引领、增强学生自信、培养学生特长的精神乐园。

为使德育更有针对性,新学期伊始,二中开设了德育校本课程——人生规划课。让学生结合个人爱好,列出喜欢做的职业和事情,分析自己的职业倾向,使学生达到认识自我,确定目标的目的。通过人生规划教育帮助学生理性地认识自己的未来,查找自身不足,激发和引导学生的自主学习。
